Client's demands and problems
A leading Slovenian pharmaceutical company decided to expand on to the countries of South-Eastern Europe and the Balkan countries in its strategic plan. The company’s managements began implementing its strategic intention by purchasing companies and establishing their own subsidiaries in the countries of the region. In the period after the purchases, the management decided to consolidate and coordinate the management of their companies abroad. Due to geographical distance the basis for these activities could only be a comprehensive information support that had to extend over all geographic markets which the company covered with the owned companies. This is why the company's management decided to involve SIGEM Business Consulting. A unified management would also make the company less vulnerable in regard to uncontrolled interventions directed towards the type of operation in case of a take-over.

Project goals and tasks of SIGEM Business Consulting
Basic goals of the project: Preparation of a comprehensive strategic plan of a corporate group in the field of information technology development in the future medium-term period.
Operational goals: The adjustment of information technology of business, storage systems, and systems of data communication to the standards of the holding company in the companies, the majority owner of which is the holding company / Formation and maintenance of a joint portal of the corporate group in order to gain unlimited access to business data from business information systems of subsidiaries of the holding company / Selection, implementation, and connection of CRM applications, needed for the successful management of customer relations of the corporate group / Selection, implementation, and connection of SRM applications, needed for successful management of relations with the suppliers of the holding corporate group / Formation of the starting point for the integration of information technology with potential strategic partners of the holding company.
Tasks: Formation of strategic guidelines for the development of information technology of the corporate group / Formation of future and supplementation of existing technological standards of information technology of the holding company / Determination of the future position of information technology of the corporate group / Formation of a strategic development plan for information technology of the corporate group / Determination of goals and CRM and SCM and the necessary information technology in the corporate group / Determination of starting points for potential integrations of information technology of the corporate group with potential future strategic partners.

Solution of SIGEM Business Consulting
The SIGEM Business Consulting advisers formed a picture of the group's current situation on the basis of an analysis of existing separated business models with the emphasis on information supports and technologies. By such understanding and the understanding of the project's goals, the strategy of the corporate group's management, the intention to optimize investments in the development of information support and internationally established and domestic information solutions, a future model of information support of the whole group was formed. A transition plan was defined for the period of five years which included approximately twenty interconnected projects. The projects were uniformly divided into strategic and operational and the client should, in large extent, execute them with the existing co-workers and without the participation of SIGEM Business Consulting advisers. The fields, addressed in the project covered all the goals and tasks which were defined at the beginning of the project. The harmonization of the business view of the users of the information technology and organizing units, responsible for the development and maintenance of information support in the client’s companies, were of special importance for the client. The advisers of SIGEM Business Consulting evaluated that, in the event of a separate development of information support of the corporate group, the cost of development, implementation, and maintenance would be two to three times higher than planned. The management of the client began implementing identifying projects for the development of information support of the group as early as during the project.
